First, we audit your business as it actually operates today. Revenue, delivery, capacity, systems, and decision flow are reviewed so we’re working from reality — not assumptions. We then spend two hours mapping your next 90 days into a clear, executable operating plan. This becomes the foundation for everything that follows.

Step 2: Structure

Next, we install structure. You’re onboarded into the CEO Operating System — the same dashboards, templates, and tracking tools I use to manage my own business and COO clients. Priorities, execution, systems, and decisions now live in one place instead of your head.

Step 3: Execution

With structure in place, execution gets a rhythm. Through biweekly LIVE COO execution calls , I oversee priorities, pressure-test decisions, and correct misalignment before it becomes costly. You execute. Your team executes. My role is to ensure the right work is happening in the right order.

Step 4: Accountability

Between calls, you or your team submit real operational work for review — systems, dashboards, SOPs, workflows, plans, and execution assets. The COO Office is a 6-month or 12-month execution container for founders who already understand the fundamentals and are ready to run their business with executive oversight. This is where implementation happens — with structure, review, and accountability. You execute (or your team executes). I oversee priorities, systems, and execution quality — like a COO without hiring one.


Fractional COO — DIFM

Fractional COO is a long-term executive retainer for founders who want direct COO involvement, proximity to decision-making, and partial handoff of operational ownership. Do I get direct access to Crystal?

To maintain execution quality, delivery inside The COO Office scales intentionally.

Until the container reaches 20 members, all onboarding, biweekly execution calls, quarterly alignment, and final 72-hour operational reviews are led directly by Crystal.

As the membership grows beyond 20 members, operational team support is added to manage submissions and preparation — while Crystal maintains final review, approval, and strategic direction.

Once the container exceeds 40 members, an Associate COO is added to the team to support. This ensures consistency, quality, and COO-level rigor at every stage of growth.
